Agency, freelancer, or fractional CMO — what's actually different for a mobile app?
An agency sells execution hands. A freelancer sells one skill.
A fractional CMO sells judgment and direction, usually without doing the execution themselves. For a subscription mobile app specifically, the real question isn't which category fits — it's whether you need someone who can move between marketing and product decisions, because for a mobile app the two can't actually be separated.
The three models, honestly
- Agency — a team, multiple channels running at once, higher monthly cost, slower onboarding. Right fit when you need real execution capacity across several channels simultaneously and already know roughly what you want done.
- Freelancer — one deep skill, usually the cheapest and fastest to start. You need to already be the strategist; a freelancer executes what you specify, they don't tell you what to specify.
- Fractional CMO — strategic direction and accountability, but typically doesn't run the channels themselves. Needs execution hands underneath them to actually do anything.
Where mobile subscription apps break this framework: the channel decision (Apple Search Ads vs. Google UAC vs. Meta) is inseparable from a product decision (paywall structure, trial length, onboarding flow), and both are inseparable from unit economics. A pure channel specialist can run technically excellent campaigns against a paywall that's quietly leaking money. A pure product person can fix the paywall and never know whether Apple Search Ads was even the right channel to be spending on in the first place.
That's the actual case for a single point of contact who moves between marketing strategy and product strategy as needed — not agency-scale execution across every channel at once, but someone who can diagnose whether the problem is a channel, a paywall, or the underlying unit economics, and only then bring in specialist hands for whatever's outside their own scope. That's how longer partnerships are structured: strategy and diagnosis stay with one person, execution on specific pieces gets pulled in from a small trusted network as needed.
On cost, honestly: this model works for apps already clearing roughly €10k+/month in profit, or funded launches with €25k+/quarter in marketing capital. A single senior operator costs more per hour than a junior agency account manager. It only pays for itself once there's enough at stake for the judgment itself to be the valuable part — below that line, a freelancer executing a well-specified task is usually the better spend.
